Executive Summary

  • CE is live but its Punchout tail is aging, not clearing: CESW is at 98% (685/700, +3). The 15 remaining stories are Punchout (19/27), 6 unclassified and 1 Import. The Deploying queue is 11 tickets with median 10 days (4 last week) and max 18. The same four Punchout fixes flagged at 10-11 days last week are now at 17-18.
  • SXSW's scope drop is the planned cleanup, and the real remaining figure is 144 stories: Done is flat (930, -3) while total fell 1167 to 1074 (-93). Remaining work fell from 234 to 144. At the monthly pace of about 51 done/week the platform lands in early-to-mid November. Core Platform Complete (9/30) was already missed.
  • Baker and ECMD are delivering the post-reallocation recovery the program notes predicted: Baker is +24 done at -3 scope (71%, remaining 150 to 123). ECMD is +22 (51%), its best week since 9/8. Both are well past the 3-week window, and board movement now tracks commit activity.
  • Gemaire's progress is understated, but its blocker count is growing: Done is +2 (37%), yet nine Arrow Graph PRs merged while tickets still sit in Code Review/Merge. BLOCKED rose 17, then 24, now 27. The oldest root causes are 54-94 days old.
  • Oct 17 staging commitment is under pressure: Homans (week 1), Peirce and Baker (week 2) are all still WIP, ECMD staging is NYS, and Gemaire is WIP. Staging ticket pairs for PP, EC and BK are mutually blocked and unassigned, and Chris Nitchie carries most BU staging work (13 tickets). This is pressure on the commitment, not a missed commitment yet.

1. Shopware Platform - SXSW Initiatives

  • Progress: 930/1074 (87%). Done -3 and total -93 week over week, consistent with the backlog cleanup in the program notes (not flagged as an anomaly). The 4-week view is +204 done, or about 51/week.
  • Remaining by initiative (144 total):
    • Account Management: 35
    • Infrastructure: 23
    • Integrations: 21
    • Specialized Features: 20
    • Catalog: 14
    • Cart and Checkout: 15
    • Content Management: 8
    • Data Migration: 8
  • Content Management (68%) and Data Migration (82%) are the lowest-percentage initiatives.
  • Hygiene: 33 of 262 open issues still have no parent epic.
  • Stalls: SXSW-1179 (Punchout Core JWT auth, Scott Kovach) has been in Active Development for 69 days, the oldest item in the program. SXSW-1563 (PP and HM job account N/A) is at 14 days.
  • Blockers: three environment ticket pairs block each other (PP 1063/1064, EC 995/996, BK 946/947). All are unassigned and blocked 11 days. This looks like a circular dependency in the ticket links, not real parallel blockers, and needs an owner and a link fix.
  • Pipeline: 9 Blocked, 25 Active Development, 15 Development Complete and 11 In Review. Several In Review/Dev Complete items closed or merged this week, including checkout stepper, analytics, permission resolver and AvaTax.
  • Velocity: the supergraph and boilerplate see heavy activity. Mitchell Cowie's 25 commits this week are CI, Prettier and pre-commit gates, which are platform hygiene with no board movement.
  • Dependency reminder: SXSW remains the gating layer for ECMD, GSHOP, BSWM, HMSW and PPSW. Their dependencies are covered in each section below.

6. CE Shopware (CESW)

  • Progress: 685/700 (98%), +3 done and -2 total. Pilot customers have been live since 10/6, so the next milestone is rollout to all CE customers. Contractor Assist and Security Review are still WIP.
  • Stale env label: the environments tracker still reads "CE not yet cut over". It should be updated to match the go-live.
  • Previously flagged risk, now worse:
    • The Deploying queue is 11 tickets, median 10 days (4 last week), p90 17, max 18.
    • CESW-2195, 2196, 2186 and 2235 (Punchout) are at 17-18 days.
    • CESW-2365, 2343, 2300 and 1645 are at 10 days.
    • Punchout is still the only red epic (19/27).
  • QA aging: CESW-970 has been in QA 35 days and CESW-2149 (Punchout cart transfer) 19 days. Blocked items: CESW-1916 (46 days), CESW-985 (26 days), CESW-2256 (15 days) and CESW-1000 (12 days).
  • About to land: 13 tickets are Under Code Review, nearly all at 0-5 days. They are mostly admin and FBT items from Emil, Scott and Francisco, and they flow into the Deploying queue next.
  • Repository: about 100 commits, from Blake (40), Emil (35), Scott (24) and Francisco (7). Blake and Emil closed 40 tickets combined, many of them code-review tickets, so the "closed" figure overstates delivery. Active themes are Valkey/locking, log redaction, EKS Helm automation, and customer import role fixes.
  • Risk: the production load test items (CESW-2326 CPU throttling, CESW-2335 autoscaling) are still open.

8. ECMD Shopware (ECMDSW)

  • Progress: 243/479 (51%). Done +22 (after +10, +8, 0), scope +12. Remaining work is 236 (down from 246).
  • Epics:
    • Customer Portal: 20/92, up from 11
    • Orders & Commerce: 39/80
    • Catalog: 32/60
    • Cart & Checkout: 40/54
    • Not started: Launch Parity (0/9), Post-Shopware Features (0/15), Cash Account Application (0/9), Content Management (0/9)
  • Reallocation check: Sebastian and Gabriel joined 11 weeks ago. The week 2-3 expectation, that board movement tracks commits, is now met, so I'm treating the board-vs-reality gap as closed for ECMD.
  • Pipeline: Backlog 206, Ready for Dev 22, Active Development 4, Code Review 2, Blocked 2. Very low WIP against a 236-story backlog is the pace limiter.
  • Repository: Damir (70 commits, ECMDSW-496 Boilerplate/Domain/Shopware merge, AHRI, saved-cart tables), Cristian (39: company users, roles, BillTrust) and Lucian (13: proposals, punchout). Closed tickets include ECMDSW-513/138/502/498/226/61/214/213.
  • Blocked: ECMDSW-435 (BillTrust, 4 days) and ECMDSW-148. Punchout is Blocked in the feature matrix.
  • SXSW gating: plausibly constrained by the SXSW Account Management (35 left), Integrations (21 left) and Content Management (8 left) initiatives, and by the EC staging pair (SXSW-995/996, blocked 11 days).
  • Env: ECMD staging is NYS and falls in Webscale's week-3 slot. Feature parity shows Done 64, In Progress 34, Not Started 101 (staging, production, Card Connect, AvaTax and data imports among them).

9. Gemaire Shopware (GSHOP)

  • Progress: 49/131 (37%), +2 done and +2 total (+6 and +14 last week). Remaining work is 82, unchanged. Month view: +37 done, +28 total.
  • Epics:
    • Arrow Graph: 35/58
    • Header and Navigation: 8/8 (complete)
    • Checkout: 1/10
    • Search: 2/6
    • Minicart: 1/5
    • Branch Finder: 1/4
    • Not started: Sign-in (0/3), Infrastructure (0/8), Core Features (0/8), Cart, Pre-Launch
    • Unclassified: 0/9
  • Board lag: GSHOP-268, 250, 267, 253, 266, 226, 215, 213 and 261 all had PRs merged 10/6-10/13, but the tickets are still in Code Review/Merge (11 total, all Nikolay). These are the first to flip to done. Expect +8-11 next week unless statuses are left to rot.
  • QA queue (17 tickets): three Nikolay tickets (GSHOP-139, 136, 123) have been in QA 69 days, which is parked rather than in testing. About 11 Rick Oliveira Next.js/UI components have been in QA 1-14 days.
  • Blockers:
    • BLOCKED 27, up from 24
    • GSHOP-118 (Google MapID/Cloud console, Mike D'Ottavio) has blocked branch-finder test flows for 67 days
    • GSHOP-144 (69 days) and GSHOP-165/156/164 (54-67 days) hold up Rick's test flows
    • GSHOP-33 (Order Templates migration) has been blocked 94 days, unassigned
    • GSHOP-263/264/265 (tax, shipping, payment) are Blocked 4-5 days
  • SXSW dependency: mostly independent of SXSW platform epics. The Magento-proxy graph and gem-headless are Gemaire-owned, and SXSW Cart and Checkout is 92% done. The binding constraints are the Gemaire-side items above, plus Gemaire staging being WIP in Webscale week 3.
  • Repository: about 64 commits across gem-shopware (Girish 20), supergraph (Mikalai 16, Nikolay 9) and gem-headless (Yovany 12, Damian 7). That is healthy graph throughput, but frontend (19 commits) is thin against 27 blocked tickets.
  • Data migration: Customers and Companies are WIP, CMS and Lists are NYS, and every frontend feature row is NYS.

10. Baker Shopware (BSWM)

  • Progress: 297/420 (71%). Done +24 and total -3, so remaining work fell from 150 to 123. Month view is +72 done and +36 total.
  • Epics: Order Status 24/25, Checkout 20/27, Header & Footer 42/42, User Management 4/13, Integrations 2/10, Content Management 1/6, Data Migration 7/11.
  • Not-started tail (55 stories): StockPro 0/20, AHRI Matchup 0/9, Product Compare 0/6, Punchout Catalog 0/5, Customer Profile and Preferences 0/8, Customer Admin and Company Management 0/5, Proposals 0/2.
  • Starting now: Sebastian's commits are on BSWM-249 (StockPro warehouse grid) and BSWM-98 (AHRI tab), so the two largest unstarted epics are being picked up.
  • Repository: about 180 attributed commits, led by Sebastian (70), Tyler (61) and Cleo (51). Cleo's baker-shopware commits (3) are few against baker-headless work. The wrong-repo concern from July is not materially recurring: boilerplate commits mirror into baker-headless, which is expected.
  • Gaps (parity rows): Punchout, Salesforce, AvaTax, Mobile, Twilio, Customer Registration, Production env.
  • Data migration: Lists, Customer Roles and Images are Behind; Passwords and CMS are WIP.
  • SXSW gating: Baker's own env tickets (SXSW-946/947) are the clearest SXSW-gated item. Baker staging was the Webscale week-2 target and is still WIP. SXSW-951 (docker builds) is in Active Development at 3 days.

12. Homans Shopware (HMSW)

  • Jira: 31 epics, all in Discovery, no stories (0/0, unchanged). This is expected for a board in decomposition, not a stall.
  • Feature parity (the real signal): 74 Done, 14 Testing, 20 In Progress, 42 Not Started, 43 N/A and 1 gap. That is 49% done of 151 applicable rows, or 58% counting Testing.
  • Open gaps: Production environment, Order Templates/Shopping Lists import, Salesforce, Moblico, Live Chat, Mobile App, Twilio, Account Registration, PDP/PLP badges, Header Notifications.
  • Parity data to check: Customer Registration is listed as No Ticket/Gap, but SXSW-1539 (Customer Registration) was closed this week, so the spreadsheet looks stale.
  • Env:
    • Staging WIP, production NYS
    • SXSW-1033 and SXSW-1032 closed (Domain Webscale env initiated, Shopware deploy process)
    • SXSW-1034/1035 (Domain docker/deploy) are In Review
    • SXSW-1036/37/38 (HM Frontend) are Blocked 5 days
  • Webscale: Homans was the week-1 staging item. It is moving, with partial progress and Frontend blocked, which is pressure on Oct 17, not yet a miss. Homans production is in the plan for this week.
  • Frontend: Credit Card Processing, Order Queue, AHRI and CMS are WIP, and Order Approval, DMI and Rudderstack are NYS. Pablo's 104 homans-next-frontend commits are mostly mirrored boilerplate syncs. Homans-specific closes: SXSW-1641 (CMS pages), SXSW-1629/1587/1586/1539/1448.

13. Peirce Phelps Shopware (PPSW)

  • Jira: 0/19 (+1 scope). Epics: Authentication & SSO 0/6, Company & Account 0/3, Checkout 0/3, PLP 0/2, Frontend Utilities, Integrations, Pricing, plus 2 unclassified.
  • Closer than zero: PPSW-25, 27, 28 and 29 are Development Complete (6 days), PPSW-33 is In Review, and PPSW-26 and 32 are Active Development. PPSW-27 and 29 are the PO Validation frontend and domain work. Artem's PR #1047 merged 10/12. PPSW-34 (Place Quote error) is new and unassigned.
  • Ownership gap: PPSW-27, 28 and 29 are unassigned in Development Complete for 6 days.
  • Feature parity: 75 Done, 11 Testing, 20 In Progress, 45 Not Started, 42 N/A (49% of 152 applicable). Gaps: Production env, Supersedes from P21, Order Templates import, Card Connect, Moblico, Live Chat, Mobile, Twilio, Account Registration, PLP Top Filters and Category Carousel.
  • Env: staging WIP. SXSW-1065 (docker, 11 days in Review) and SXSW-1066 through SXSW-1072 (7 tickets, all Active Development at 7 days) are all Chris Nitchie. SXSW-1063/1064 are mutually blocked and unassigned. Peirce was Webscale week-2, so this is a second consecutive week at risk.
  • SXSW dependency: Peirce staging is directly gated by those SXSW environment tickets. Product work is not.

Review Pipeline Aging

  • Snapshot: 109 tickets are in review states. Stale tickets fell from 8 to 5 (-3).

  • Worst stale items: SXSW-1179 and GSHOP-139/136/123 (69 days each), then CESW-970 (35 days).
  • Deploying is the biggest worsening: it was the main CE bottleneck last week (median 4, max 11) and is now median 10, max 18. Six CESW tickets are at 10 days or more, four of them Punchout.
  • Board lag: GSHOP code-review and QA items (11 and 17) include tickets whose PRs already merged.
  • About to land: Under Code Review (13, mostly CE, 0-5 days), Development Complete (16, including 4 PPSW and several SXSW), and the Gemaire merged-PR tickets. A done-count bump is likely next week.

Repository Activity & Team Velocity

  • Volume: about 1,540 attributed commits. This is inflated: frontend developers' counts repeat across watsco-frontend-boilerplate, baker-headless, peirce-frontend and homans-next-frontend (Gabriel 31/31/30/30, Rob 31/31/31/31), because boilerplate commits mirror into each BU repo. Pablo Romero's 336 is mostly boilerplate sync work. Compare people on boilerplate counts, not totals.
  • Where real work is:
    • Boilerplate: checkout UI, analytics, Authorize.net CIM, AHRI tab, PIM badges, Moblico
    • Supergraph: CMS forms, Gemaire proxy graphs, BillTrust, BSWM-249 StockPro, CI hardening
    • Webscale delivery: Chris Nitchie's Helm, docker and Jenkins work
  • Ticket movement vs commits: SXSW and CE ticket movement tracks commits. GSHOP tickets lag merged PRs. Melissa Malinovsky (5 tickets, 0 commits) and the QA staff (Priyanka, Luis, Nicholas, 0 commits) explain some tickets with no repo activity.
  • Concentration risk: Chris Nitchie holds 13 open tickets across HM, PP, EC and BK staging, which is the same staging pipeline Webscale's Oct 17 commitment depends on. Mitchell Cowie appears under two identities, which slightly skews attribution.
  • Reallocation: Gabriel (126 commits) and Sebastian (70) are productive on Baker/ECMD, and no ARROW board is tracked any more, so the earlier dip concern is moot.
