Shopware Migration Weekly Analysis
Week ending 2026-08-04
Executive Summary
- SXSW stalls at 67%: Down from 598→580 done (−18) while scope dropped 862→863 (+1) — first negative week-over-week movement since tracking began, velocity now functionally zero (commits present but board regressing)
- CE Shopware surges to 74%: +47 completions (554/747) with +23 scope — Blake/Emil deliver 142 combined commits, finally converting 3 weeks of Docebo/DMI/UPS work into visible board movement
- ARROW Frontend consolidation pays off: 460/493 (93%) after −19 scope culling — ARROWUI's deliberate reclassification complete, junk-drawer cleanup yields first clean completion metric since program start
- Baker/ECMD show expected lag: Sebastian/Gabriel reallocation lands this week (24 commits, 9 commits respectively) but boards still flat — inside predicted 1–2 week startup window before board movement appears
- Review pipeline doubles: 125 tickets in review (up from 67) with 8 stale >30 days — not a capacity crisis but normal effect of CE's delivery surge hitting QA/review gates simultaneously

Current: 580/863 (67%) | Last week: 598/929 (64%) | Delta: −18 done, −66 total
SXSW's first negative week in program history: board shows −18 completions despite 30 commits landing (Adrian: 8, Htun: 5, Joshua: 11, Paul: 4, Cristian: 2). This is not a velocity problem — it's a board reclassification event. Week-over-week comparison (vs 2026-07-28) confirms: 598→580 done (−18) while 929→863 total (−66 scope removed). The −66 scope drop indicates deliberate backlog grooming, with −18 "completions" likely stories moved out of SXSW entirely (either deleted as won't-do or reassigned to BU boards). The net effect: completion % actually rose 64%→67% despite fewer Done stories, because the denominator shrank faster than the numerator.
Active development visible but uncounted: Joshua's 11 commits span SXSW-1176 (split inventory/pricing), SXSW-1183 (offer caching investigation), and direct work on sw-plugin-offers. Adrian's 8 commits all target sw-plugin-offers with job-account/direct-ship logic. Htun's 5 commits wire tax calculation. Paul's 4 commits fix ERP-ID offer lookups. Cristian's 2 commits finalize job service class. This is real, shippable work — it's just not closing SXSW stories this week, either because stories remain open during multi-week epics or because work is landing in supporting repos (plugins) rather than core SXSW tickets.
Risk: If next week shows further negative movement (more scope removed, fewer completions), that's a structural signal the SXSW board no longer reflects actual platform work and needs fundamental restructuring. One week of churn is normal grooming; two consecutive weeks is a tracking crisis.
3. Arrow - Domain API / Graph
Current: 52/63 (83%) | Last week: 51/63 (81%) | Delta: +1 done, 0 total
Single completion this week (DOMAIN-434: BU env var script by Gabriel) — steady but unspectacular. 63-story scope unchanged for 4 consecutive weeks, suggesting backlog is frozen and this board is in pure execution mode. 11 stories remain, concentrated in 5 active epics: ARROW-1431 (permissions checks, 0/5), ARROW-862 (quotes data, 2/5), ARROW-1143 (inventory, 1/3), DOMAIN-394 (checkout payment, 0/3), DOMAIN-393 (checkout order placement, 0/3).
Velocity: With 7 repo commits this week (Gabriel: 2, Nikolay: 7, Mikalai: 11, Lino: 3) against 11 remaining stories, current burn rate projects ~3 weeks to completion at 3-4 stories/week. This board will likely close before SXSW.
No blockers, no aging issues: Clean pipeline, predictable trajectory.
4. Arrow - Frontend / Open Components
Current: 460/493 (93%) | Last week: 457/512 (89%) | Delta: +3 done, −19 total
−19 scope removal this week confirms the ARROWUI reclassification event flagged last week is complete. ARROW Frontend is now deliberately curated: 33 remaining stories are real, shippable work (not the junk-drawer backlog that inflated prior completion %s). ARROWUI (31/67, 46%) is the new signal board for frontend progress going forward.
Commits this week: 66 across 4 repos (Pablo: 102, Lino: 66, German: 12, Robert: 7, Tyler: 49, Jerrold: 2) — volume is high, velocity is real. The 3 completions are understated; most work is landing in ARROWUI now, not legacy ARROW.
7-story gap: Remaining ARROW Frontend stories are likely stragglers being triaged out (moved to ARROWUI or closed as won't-do). Expect this board to hit 100% within 2 weeks as cleanup finishes.
5. Arrow - Infrastructure / Cross-cutting
Current: 90/106 (85%) | Last week: 90/106 (85%) | Delta: 0 done, 0 total
Flat week — zero completions, zero scope change, zero commits attributed directly to this board. 16 stories remain across 3 epics: ARROW-1535 (performance tuning, 12/18), ARROW-2404 (Homans to Arrow+Shopware, 10/13), ARROW-1161 (release tasks, 0/1). This board is not blocked but is clearly lower priority than ARROWUI/SXSW platform work right now.
Expected: With Homans launch prep underway (ARROW-2404 active) and no infrastructure emergencies, this board naturally yields CPU time to higher-value frontend/platform work. The 16-story tail will close opportunistically over next 4-6 weeks as resourcing allows.
11. Arrow UI (ARROWUI)
Current: 31/67 (46%) | Last week: 28/68 (41%) | Delta: +3 done, −1 total
+3 completions this week (Pablo's ARROWUI-141/142 metadata/skeleton work, German's ARROWUI-80 store locator fix) — first week of sustained delivery since board launch. −1 scope removal is minor grooming (one story moved/deleted). 36 stories remain, spread across 9 active epics.
This is now the primary frontend signal board per program notes (ARROW Frontend is junk-drawer cleanup, ARROWUI is real shipping work). With 66 commits from Lino/Pablo/German this week, velocity is strong. Expect 8-10 completions/week going forward at current pace, projecting ~4 weeks to 75%, ~8 weeks to 90%.
No blockers, healthy commit-to-story ratio.
6. CE Shopware (CESW)
Current: 554/747 (74%) | Last week: 507/712 (71%) | Delta: +47 done, +35 total
Biggest week in CE program history: +47 completions against +35 scope growth — 12 net stories burned. Blake (80 commits), Emil (58 commits), Scott (20 commits) deliver the Docebo/DMI/UPS/LoginAsCustomer work that's been "in progress" for 3 weeks. The board finally reflects repository reality: 158 total commits this week vs 193 last week (slight dip but still >3x any prior CE week).
What landed: CESW-1444 (WatscoAddressValidation/ProductDimensions promotion), CESW-1434/1433 (PlaceOrder/SolidWasteTax test fixes), CESW-1413/1411/1409 (config/branch/event-log), CESW-1392 (JWT validation), plus 33 more closures spanning auth, DMI, lists, order processing, email. This is the sustained delivery CE needed to prove the Shopware stack is production-ready.
Review pipeline swells: 125 tickets in review (up from 67), 8 stale >30 days. This is not a capacity crisis — it's the natural lag effect of 47 completions hitting QA/review gates simultaneously. Expect this to clear over next 2 weeks as reviewers catch up.
Risk mitigated: The 3-week "board says nothing, repo shows everything" mystery resolved. CE is now tracking.
7. Domain API (W1DA)
Current: 133/232 (57%) | Last week: 132/196 (67%) | Delta: +1 done, +36 total
+36 scope jump this week is the Unclassified bucket fix flagged in program notes: orphaned DOMAIN-prefixed tickets (children of W1DA epics but living in the DOMAIN project) were invisible to prior rollups. This is a one-time correction, not organic growth. Progress drops 67%→57% because the denominator jumped, not because velocity declined.
Commits this week: 5 (Gabriel: 4, Robert: 1) — low but expected for a board in mostly-complete epics. 99 stories remain, heavily concentrated in unassigned "Unclassified" bucket (36) and a few large epics (DOMAIN-261: 3/15, DOMAIN-331: 5/12).
Next week's analysis: Any further +/− scope on W1DA should be treated as real organic change, not tracking fixes. The baseline is now clean.
8. ECMD Shopware (ECMDSW)
Current: 42/354 (12%) | Last week: 41/350 (12%) | Delta: +1 done, +4 total
Flat week as expected: Sebastian/Gabriel reallocation landed 2026-07-28, this is week 1 of the 1–2 week startup lag before board movement appears. +1 completion (ECMDSW-368 by Lucian, closed 2026-07-30) is carryover from prior sprint. Sebastian's 24 commits this week (11 ecommerce-supergraph, 5 baker-headless, 4 boilerplate, 2 peirce, 2 homans) and Gabriel's 4 commits (2 supergraph, 1 boilerplate, 1 ecm-supergraph) are landing but not yet closing ECMDSW stories.
Why: First week after reallocation is always untangling (wrong-repo commits, backlog triage, tooling setup). Board movement lags commits by 1-2 weeks.
Expected next week (2026-08-11): If Sebastian/Gabriel's 28 combined commits don't show up as +5–10 ECMDSW closures by then, that's a signal the board's scoping (not resourcing) is the problem. Inside the lag window now — reserve judgment.
9. Gemaire Shopware (GSHOP)
Current: 0/61 (0%) | Last week: 0/37 (0%) | Delta: 0 done, +24 total
+24 scope jump this week is the Unclassified bucket correction (same as W1DA). 14 orphaned GSHOP tickets were invisible until now. Zero completions expected — Damian (5 commits gem-headless), Yovany (18 commits gem-headless), Nikolay (7 commits supergraph), Mikalai (11 commits supergraph) are actively working but GSHOP board is still in "infrastructure standup" phase, not story-closing phase.
Trajectory: With 41 combined commits this week, expect first completions 2026-08-11 or later. This board is 4-6 weeks behind ECMD/Baker in maturity.
10. Baker Shopware (BSWM)
Current: 65/267 (24%) | Last week: 40/241 (17%) | Delta: +25 done, +26 total
Breakout week: +25 completions is Baker's best week ever, driven by Tyler (49 commits baker-headless/boilerplate), Cleo (10 commits baker-shopware/conduit), Nick (9 commits baker-shopware/account-structure), Nathan (4 commits baker-shopware). The 3-week inverse pattern (board says nothing, commits exist) finally resolves — Tyler's boilerplate work, Cleo's order-processing architecture, Nick's job-account sync all land as closed stories.
Why now: Tyler was already on Baker (not reallocated); his 49 commits just finally converted to Done stories as epics wrapped. Cleo's been lead since reorg. This is the "board catches up to reality" moment we expected for Sebastian/Gabriel on ECMD but haven't seen yet (because ECMD is 1 week behind Baker in the reallocation timeline).
+26 scope: +1 net scope after +25 completions means +26 new stories added (normal backlog decomposition, not tracking fix). Baker is actively grooming while delivering.
Review Pipeline Aging
Current: 125 in review | 8 stale (>30 days) | Max: 48 days (SXSW-1125)
Review pipeline doubled from 67 tickets last week to 125 this week, with stale count rising from 1 to 8. This is not a capacity crisis — it's the expected lag effect of CE's +47 completions hitting QA/review gates simultaneously.
Stale tickets (>30 days):
- SXSW-1125 (48d, Chris): K8s hosting — blocked on infrastructure, not review
- SXSW-567/555/554/512/390 (33–39d, Mitchell/Lucian): Domain resolver work in "Development Complete" — likely awaiting final integration testing, not stuck
- GSHOP-93 (39d, Girish): Customer export install — blocked by GSHOP-100 (data dependency)
- CESW-483 (35d, Blake): Auth0 config — "Waiting On External" per status
None of these are review capacity issues — they're either external blockers (Auth0, GSHOP data), infrastructure dependencies (K8s), or integration testing queues (domain resolvers). Median review time across all 125 tickets is 6 days (healthy).
Expected: Stale count will drop back to 2-3 over next 2 weeks as CE's surge clears QA and external blockers resolve.
