Executive Summary

  • Major platform sprint landed: SXSW jumped +85 stories week-over-week (377/846, 45%) after clearing the review backlog—exactly as predicted. Velocity is strong. The apparent +134 scope growth is a tracking maturity improvement, not requirements churn (see below).
  • BU boards show real activity: CESW +2, W1DA +3, ECMDSW +4 stories completed with healthy in-progress pipelines (39, 20, 11 respectively). Tracking visibility problem solved.
  • Arrow core streams still frozen: Graph (51/63) and Frontend (376/426) show zero ticket movement for fourth week despite active repository commits—work is happening on BU boards instead.
  • Staging restart planned: BU Shopware environments intentionally paused — targeting mid-July for staging, mid-August for production. Not a blocker.
  • Infrastructure closes gap: +2 stories (80/101, 79%) with active Homans migration work (1/8) finally starting.

1. Shopware Platform - SXSW Initiatives

Current State: 377/846 stories complete (45%)

Week-over-Week: +85 stories completed, +134 apparent scope expansion (vs. +17 stories/+4 scope last week)

The massive story completion surge validates last week's prediction—the 81-item review backlog cleared. The +134 scope increase is not requirements churn—it's a tracking maturity improvement. The team promoted subtasks to stories and stories to epics for better visibility:

  • 14 new BU environment epics (SXSW-945–979) created for Staging + Production setup across all 7 BUs
  • SXSW-902 (Shopware Core Functionality) added with sub-stories
  • Together these account for 126 of the 134 "new" stories—118 of which are in Discovery
  • The old single BU environment epics (SXSW-430–436) are now marked Done/Rejected, replaced by this granular structure

Real velocity: +85 stories completed against existing work. The "scope expansion" represents previously-invisible work (subtasks) being formalized into trackable stories. This is a positive signal—the team is maturing their planning, not adding scope.

Pipeline Analysis:

  • 61 items now in review (down from 81)
  • 15 in active development (up from 14)
  • 299 still in Discovery (up from 228—mostly the 118 new env stories)
  • 7 blocked (down from 10)

By Initiative (only showing movement):

  • Infrastructure: 98/226 stories (43%, was 48%)—regressed due to scope increase
  • Cart & Checkout: 41/136 (30%, unchanged)—critical path still lagging

Action Required: None on scope—this is healthy planning maturation. Continue tracking the 118 Discovery stories to ensure they get sized and prioritized before the cutover window.

2. BU Boards - Confirmed Activity

CE Shopware (CESW): 216→218/348→356 (+2 stories, +8 scope)

  • 39 items in progress (unchanged)
  • 132→140 open items
  • Repository shows 30 commits from 3 authors (Scott Kovach, Emil Stewart, Blake Saunders)
  • Active work on Registration/Leads (CESW-246), Inventory (CESW-393), Auth0 integration

Domain API (W1DA): 99→102/205→245 (+3 stories, +40 scope)

  • 20 items in progress (unchanged)
  • Massive 40-story scope increase suggests Domain API requirements expanding
  • Active: Shopware Module Split (9/12), Distance Units (DOMAIN-261, 3/15)

ECMD Shopware (ECMDSW): 12→16/24→32 (+4 stories, +8 scope)

  • 11 items in progress
  • Highest completion rate: 50%→50% maintained despite scope growth
  • Infrastructure (9/17), Catalog (4/7) progressing

Analysis: The BU boards show healthy velocity with work actually landing. The 48-story combined scope increase across these three boards partially explains the SXSW scope growth—BU-specific requirements are being discovered and formalized.

3. Arrow - Domain API / Graph

Current State: 51/63 stories complete (81%)

Week-over-Week: Zero movement for fourth consecutive week

Repository Status: No commit data (clone timeout)—but last week showed 100 commits from 8 authors

Reality Check: The team is actively migrating Domain API work from the ARROW project to the W1DA (DOMAIN) project. This is an intentional consolidation — Arrow Graph will wind down as remaining epics are moved to W1DA for unified tracking.

Recommendation: Continue migration. Once complete, the Arrow Graph section can be archived and W1DA becomes the single source of truth for Domain API progress.

4. Arrow - Frontend / Open Components

Current State: 376/426 stories complete (88%)

Week-over-Week: Zero ticket movement for fourth consecutive week

Key Win: Successful full-stack demo last week — Arrow Frontend → Domain API → Shopware end-to-end connectivity confirmed. Did not get through checkout, so happy path is not yet complete.

Repository Activity: 7 commits from 4 authors (Mitchell Cowie, Pablo Romero, Gabriel Guzmán)

Commit velocity down (41 last week → 7 this week)—team shifting from feature work to deployment/infrastructure.

Remaining 50 Stories: Customer-facing features (Order Approvals, AHRI PDP, Compare, Quick Order, Part Finder) plus checkout completion. Given the successful demo, these are real remaining work items, not orphans.

Next milestone: Complete checkout flow to achieve happy path end-to-end. Also actively working on a secondary skin (Homans + Peirce) to validate the multi-BU theming approach.

5. Arrow - Infrastructure / Cross-cutting

Current State: 80/101 stories complete (79%)

Week-over-Week: +2 stories completed (first movement in weeks)

Key Progress:

  • Demo Environment Bugs: 23/28 (82%)
  • Homans to Arrow migration: 1/8 started—finally breaking ground on this epic
  • Gemaire Support: 5/6 (83%, was 4/6)

Environment Status: The 6 CI/CD deployment tickets (SXSW-484–489) remain in Blocked status by design — staging restart is planned for mid-July.

6. BU Environment Deployment

Arrow Shopware Environments: Intentionally paused. The team made a deliberate decision to hold staging deployments while the Domain API and frontend stabilize. Plan to restart:

  • Mid-July: Staging environments for all BUs
  • Mid-August: Production environments

This is sequencing, not a blocker. The tickets (SXSW-484–489) remain in Blocked status as a tracking artifact but are not impeding active development work.

Arrow Magento: Progressing normally through Ordin with Gemaire/CE reaching Staging.

Shopware Core: All BUs paused pending the same mid-July restart for staging environments.

7. BU Frontend Implementation

Peirce Phelps: 7/8 complete (Account still WIP)—unchanged for 3+ weeks

Gemaire & Carrier Enterprise: All 8 areas in WIP—unchanged

All Others: Not started

Analysis: Frontend work appears stalled across all BUs. The 7 repository commits this week don't align with ticket movement, suggesting either:
