Executive Summary
- CE went live with pilot customers today, and the board is at 97% (682/702): The remaining 20 stories are Punchout (19/27) plus 8 unclassified. Contractor Assist and Security Review are still WIP, so the next milestone is rollout to all CE customers. The Deploying queue is back to 14 tickets (median 4 days, max 11), with four Punchout fixes at 10-11 days.
- SXSW had its strongest week (+99 done, 80%, 933/1167), but Core Platform Complete (9/30) was missed: Remaining work fell only 20 (254 to 234) because scope rose +79. That is the linking cleanup, not organic growth. 166 open issues are still in Discovery and Infrastructure has 84 stories left, so the finish line is mid-to-late November.
- ECMD and Baker recovered (+10 each), but ECMD remains the long pole: ECMD is at 47% (221/467) with Customer Portal at 11/90. Baker is at 65% (273/423) on near-flat scope (+1), with 150 left, much of it unstarted.
- Gemaire is running in place: It is at 36% (47/129). +6 done against +14 scope pushed remaining work up to 82, and BLOCKED tickets grew from 17 to 24.
- Homans and Peirce have no Jira throughput yet: HMSW has 0 stories. PPSW has 18 stories and 0 done. Staging for both depends on Webscale's Oct 17 commitment (Homans week 1, Peirce this week), and the Homans handoff only started this week.

- Progress: 933/1167 (80%), +99 done and +79 total week over week. Remaining work fell from 254 to 234. The last three weeks added about 207 gross completions, roughly 69 per week.
- Scope: The +79 is the epic and initiative linking effort surfacing existing issues (program notes). 23 of 286 open issues still have no parent.
- Core Platform Complete (9/30) was missed, as last week's report predicted. The net pace was only 20 per week, versus the 40 per week estimated last week.
- By initiative, stories remaining: Infrastructure 84 (159/243, 65%), Integrations 39, Cart and Checkout 34, Specialized 24, Account 20, Catalog 15, Data Migration 10, Content Management 8. Content Management and Data Migration also have only 1 epic each done.
- Pipeline: 166 issues are in Discovery, 43 Open and 30 in Active Development. Only about 65 are in flight (Active Development, Development Complete, In Review, Review Failed). Hitting the Nov target requires converting Discovery items quickly.
- Landed this week: Mobile SSO (SXSW-1604), AvaTax base and address validation (1535, 1538), Mincron Baker data, pricing and inventory (646-648), credit balance in checkout (1511), and the Stepper design and Next.js upgrade.
- About to land: In Review includes Customer Registration (1539), Predictive Search (1579), Credit Hold Block (1503) and Credit Hold Messaging (1501), Order Export via RabbitMQ (449), and Quote from Checkout (1364, 1365).
- Stalls: SXSW-1179 (Punchout JWT) has been in Active Development for 63 days. SXSW-391 and SXSW-390 have been there for 33 days. Seven Development Complete tickets are held by Ilir Spaho, aged up to 39 days.
6. CE Shopware (CESW)
- Progress: 682/702 (97%), +7 done and +7 total, with 20 stories remaining. Program notes confirm the pilot cutover happened today. The "not yet cut over" wording in the environment table is stale.
- Production prerequisites: The SXSW CE production environment tickets (991-994) closed this week, consistent with go-live. CESW-2286 (Performance Optimization after Load Testing) is blocked at 7 days and is the item to watch post-launch.
- Previously flagged risks: The Deploying queue was cleared last week and has refilled to 14. That is normal during cutover, but four Punchout fixes (CESW-2195, 2196, 2186, 2235) have sat 10-11 days. Punchout is the only red epic (19/27).
- Pipeline about to land: 9 In QA, 5 Under Code Review, 14 Deploying. CESW-970 has been in QA for 28 days and should be closed or cut.
- Velocity: 55 commits from Emil, 48 from Blake and 18 from Scott. Blake closed 35 tickets, mostly migration dry-runs and CI. Commits and closures line up.
- Other risks: 10 CE tickets are Blocked. CESW-1916 (tariff surcharge display for CE Canada) has been blocked 39 days. CESW-2309 (EasyStock JWT) blocks two tickets.
- Next milestone: Track Contractor Assist and Security Review to done, then the cutover of remaining customers.
8. ECMD Shopware (ECMDSW)
- Progress: 221/467 (47%), +10 done and +1 total. This follows +8 last week, so the stall flagged previously has eased. Remaining work is 246.
- Largest gaps: Customer Portal 11/90, Orders and Commerce 37/80, Integrations 14/29, Catalog 32/60. Four epics are untouched: Content Management 0/9, Launch Parity 0/7, Post-Shopware 0/12, Cash Account Application 0/9. Feature parity shows 113 Not Started rows and Staging/Production NYS.
- Landed: Saved Cart detail, Share Cart flags, the shared table component, Proposals details and create-from-cart, and PRO Account approval.
- About to land: ECMDSW-214 (Proposals list) has been in Code Review for 12 days, 213 (Access Control) is also in Code Review, and 498 (Saved Cart tables) is in review.
- Reallocation check: Sebastian and Gabriel have been on Baker/ECMD for about 10 weeks, well past the 3-week checkpoint in the program notes. The gap has closed. Lucian (83), Damir (74) and Gabriel (123) commits map to named ECMDSW tickets. The risk has shifted from board-versus-reality to scope. At about 12 stories per week, the remaining 246 stretches to February.
- SXSW dependency: Staging environment tickets (SXSW-995/996) are unassigned and blocked 5 days. Webscale's ECM staging slot is Oct 13-17. ECMD feature delivery looks independent of stalled SXSW epics, but its environment is not.
9. Gemaire Shopware (GSHOP)
- Progress: 47/129 (36%), +6 done and +14 total. Remaining work rose from 74 to 82. Last week reported +15 done, so throughput halved.
- Pipeline: 70 items are in queue, 24 BLOCKED (up from 17), 9 In Progress, 10 in QA and 9 in Code Review/Merge. Cart (0/1), Sign-in (0/3), Infrastructure (0/8), Core Features (0/8) and 20 unclassified items have not started.
- Blockers: GSHOP-118 (Google MapID) blocks 3 tickets for up to 60 days, with impact 3. GSHOP-144 and 156 block the Sign-in and Branch Finder test flows for 60-62 days. GSHOP-139/136/123 have been stale in QA for 62 days.
- About to land: GSHOP-207 (checkout surface), 210 (order approval), 211 (company profile), 212 (card management), 260 (order lookup) and 183 (order history UI) are all in Code Review/Merge, most at day 0-1. Expect a done spike next week if they merge.
- Velocity: Mikalai (39 commits, 17 in gem-supergraph), Yovany (25), Girish (20) and Nikolay (14) are producing, and the work maps to GSHOP tickets. The constraint is decomposition and blockers, not output. Rick Oliveira has 0 commits but closed 4 tickets, so check the repo mapping.
- SXSW dependency: Gemaire's Webscale staging and production slots are Oct 13-17 and Nov 3-7. Infrastructure remains 0/8, which ties directly to SXSW's Infrastructure initiative.
- Projection: A gross pace of 12 per week gives late November. The net pace including scope growth is about 5 per week, which pushes it into the new year.
10. Baker Shopware (BSWM)
- Progress: 273/423 (65%), +10 done and +1 total, versus +36 last week. The reduced pace is expected after a spike. Remaining work is 150.
- Nearly done: Order Status 23/25, Header and Footer 40/43, Baker Headless 27/29, Warranty 5/6, Branch Management 15/16. Complete: Order History, Pay Invoice, Saved Carts, Pricing.
- Not started: StockPro 0/20, AHRI Matchup 0/9 (Sebastian's BSWM-98 is in flight), Order Approvals 0/9, Product Compare 0/6, Punchout Catalog 0/5, Customer Profile and Preferences 0/8. Feature parity lists 33 "No Ticket / Gap" rows, which is hidden scope.
- Data migration: Customers, companies and products are done. Lists, roles and images are Behind, and Password Migration is WIP.
- Landed/in flight: Reorder flow (BSWM-357), Linked Accounts tree (173), ERP quote item type and quotes updates (193), Conduit credit balances (480), and the image CDN base (491).
- Velocity: Tyler (74 commits), Gabriel (123), Sebastian (24), Jerrold (7) and Cleo (13). Commits map to BSWM tickets, and the earlier wrong-repo problem has not recurred.
- SXSW dependency: Credit Card Processing and Order Queue are WIP and depend on SXSW checkout and payment work. Staging is NYS, with Webscale's slot in the Oct 6-10 week. The infrastructure side is gated by SXSW.
12. Homans Shopware (HMSW)
- Jira: 31 epics, all Discovery, 0 stories. This is expected for a board in decomposition, not a stall.
- Feature parity (the real signal): 64 Done, 16 Testing, 18 In Progress, 50 Not Started and 2 No Ticket, with 41 N/A. That is 43% done on 150 applicable rows.
- Gaps: Production environment, Salesforce, Rudderstack, Live Chat, Mobile Add to Cart, PDP badges, and the Customer Registration row with no ticket.
- Migration and frontend: Customers, companies, products and passwords are done. Lists, roles and images are Behind. Order Approval and DMI are NYS, and Credit Card Processing, Order Queue, AHRI and CMS are WIP.
- Environments: Staging is WIP. Under the Webscale commitment (staging by Oct 17, production by Nov 7), Homans was the week-1 staging item. The Webscale ticket SXSW-1030 is unassigned and blocked 5 days, but Chris Nitchie's HM CI/CD tickets moved to Active Dev and SXSW-1034 is in review. This is early evidence the handoff happened. If staging has not moved by Friday, report it as pressure on Oct 17.
- Dependency: Homans payment work is on SXSW (SXSW-879 Authorize.net CIM, 11 days in Active Dev; SXSW-1603 Order Encoder, Development Complete). That is a direct SXSW gate.
13. Peirce Phelps Shopware (PPSW)
- Jira: PPSW now has 9 epics, all Discovery, and 18 stories with 0 done. It is no longer empty, though it has not delivered anything. Authentication and SSO (6), Checkout (3) and Company and Account (3) hold most of it.
- In flight: PPSW-26, 27 and 29 (PO Validation) are in Active Dev, with Artem's 27 commits covering validation, duplicate checks and the domain query. PPSW-25 (Submit Quote) has been in review for 15 days. PPSW-27, 28 and 29 are unassigned in Jira despite commits, so ownership data is unreliable.
- Feature parity: 66 Done, 12 Testing, 17 In Progress, 55 Not Started and 1 No Ticket, with 40 N/A. That is 44% done on 151 applicable rows.
- Gaps: Staging and production environments, Rudderstack, Card Connect, Moblico, Live Chat, and Customer Registration with no ticket.
- Migration: Customers, companies and products are done. CMS is WIP, and lists, roles and images are Behind.
- Environments: Staging is WIP. Webscale's Peirce slot is Oct 6-10, and SXSW-1063/1064 are unassigned and blocked 5 days. Peirce staging arrives this week or it adds pressure on Oct 17.
- Dependency: SXSW-1577 (CardConnect checkout) and SXSW-1578 (order queue spin-up) both gate Peirce checkout.
Review Pipeline Aging
- Totals: 115 tickets are in the review and flight pipeline. Stale tickets (8) are unchanged week over week, so no previously flagged item cleared.
- Active Development (33): median 4 days, p90 19, max 63. The outlier is SXSW-1179 at 63 days.
- Development Complete (19): median 8 days, p90 39, max 40. This is the weakest handoff stage. Ilir Spaho holds 7 of the 19 (SXSW-1402 at 39 days, 1495 at 26, 1422 and 1401 at 25), and SXSW-1362 and 704 are also over 20 days. These are finished work waiting on someone, not in-progress.
- QA (10) and In QA (9): QA median is 1 day but p90 is 62, driven by three GSHOP tickets at 62 days. In QA p90 is 28 (CESW-970).
- Deploying (14): all CESW, median 4 days, max 11. Median was 0 last week. Four Punchout fixes sit at 10-11 days.
- In Review (13): median 6, p90 15, max 20 (SXSW-1364). PPSW-25 is at 15.
- Code Review / Merge (9) and Code Review (3): Gemaire PRs are fresh, and ECMDSW-214 is 12 days old.
- Action: Assign owners to the seven Ilir Development Complete tickets and the three GSHOP QA tickets, or close them.
Repository Activity & Team Velocity
- Volume: About 1,100 commits across the program this week. This is inflated, because boilerplate sync commits propagate across watsco-frontend-boilerplate, baker-headless, peirce-frontend and homans-next-frontend (for example Pablo's 141 and Gabriel's 123). Count roughly one commit in three as genuine unique work for those repos.
- Teams: Baker/ECMD about 400 commits (Gabriel 123, Lucian 83, Tyler 74, Damir 74, Sebastian 24). CE about 120 (Emil 55, Blake 48, Scott 18). Gemaire about 85 plus Mikalai's gem-supergraph work (Yovany 25, Girish 20, Nikolay 14).
- Ticket versus commit alignment: Good on CE, Baker, ECMD and Gemaire, where commits name tickets that moved. Weak on Peirce, where PPSW has 27 commits but 0 done.
- Platform risk: Mitchell Cowie's 40 commits are a session-context refactor across every subgraph, merged in a batch on Oct 5. This is the largest shared-graph change of the week, and every BU depends on it. It deserves a regression check.
- Scope: Chris Nitchie (6 commits, 18 closed) is the single Webscale environment owner for Homans, Peirce, Baker and Gemaire CI/CD. That is key-person risk against the Oct 17 commitment.
- Review-only contributors: Rick Oliveira (0 commits, 4 closed), Priyanka and Luis (0 commits) work in Jira only, so repo metrics undercount them.
