Executive Summary

  • SXSW sustains recovery but infrastructure stalls threaten October delivery: +21 stories to 70% (655/930) marks third consecutive week of ~20/week velocity after June crisis, but SXSW-1125 (EKS hosting) now at 68 days in Active Dev with no deployment path blocks downstream environment work — 275 stories outstanding + infrastructure delays risk slipping Core Platform Complete (Sep 30 target).
  • CE Shopware nears completion at 96% but deployment pipeline ages: +25 stories (639/668) with Emil's 130 commits and Blake's 33-commit DMI subgraph work sustains momentum, but 9 tickets sit in Deploying (median 12 days) with CESW-914/915 at 47 days each awaiting production deploy — CE is program's only board where ongoing SXSW completion isn't a structural blocker.
  • ECMD recovers from prior week's collapse but scope still expanding: +10 stories to 26% (114/445) with Damir's 29 commits (AHRI Details work) reverses prior week's +2 stall, but +1 net story added this week signals backlog grooming restarted and scope continues growing — 331 stories outstanding remains program's largest absolute backlog.
  • Baker sustains +15/week velocity, Homans/Peirce show hidden progress: Baker advances to 51% (188/372) with Gabriel's 144 commits (47 Baker-specific), marking third week of double-digit gains after reallocation. Homans/Peirce both show 0/0 in Jira (expected for new boards) but feature parity matrices show 35-36 Done features each — Lino/Pablo's 140 combined commits drive real Checkout/PDP/Cart work not yet reflected in board progress.
  • Review pipeline stabilizes but oldest tickets calcify: 116 tickets in review (down from 145) with stale >30 days dropping to 8 (from 14) — but SXSW-1125 (68 days), CESW-914/915 (47 days each), and CESW-1048/1047 (40 days each) all age with no resolution, suggesting fundamental deployment/ownership gaps on infrastructure and CE DMI work.

1. Shopware Platform - SXSW Initiatives

Current state: 70% complete (655/930 stories), +21 this week (+26 week-over-week from Aug 18).

Sustains third consecutive week of ~20/week velocity after June crisis (prior weeks: +29, +21 week-over-week). 275 stories outstanding. September 30 Core Platform Complete target requires 55 stories/week through end of month — current 20/week pace implies mid-November finish if sustained, putting October delivery at risk.

Infrastructure stall calcifying: SXSW-1125 (Kubernetes/EKS Hosting for Domain Layer) now at 68 days in Active Development with no visible deployment path — longest-stalled ticket in program. This blocks downstream environment provisioning work (Homans/Peirce/ECMD/Gemaire/Baker staging/production) noted in program notes as explicitly gated by EKS maturity. SXSW-1180 (Punchout SSO Plugin) sits at 0 days in Active Dev but recently unblocked after code review — watch whether this moves quickly or repeats SXSW-1125's calcification pattern.

Repository activity: 247 commits from 16 contributors (up from 144 last week) — Lino Rallo (51), Gabriel Guzmán (144), Pablo Romero (239) drive bulk of volume. SXSW-tagged work visible in commit messages: Adrian Pescar's SXSW-1160 (Offers/Product API refactor), Cristian Coros's SXSW-839 (role-based permissions), Ilir Spaho's SXSW-1108 (order requirements on checkout). Commit volume matches board velocity better than prior weeks, suggesting prior board-vs-reality gap narrowing.

Key risks: Infrastructure work (EKS, CI/CD) not accelerating despite being critical path for all BU staging/production environments. If SXSW-1125 remains stuck another 2 weeks, downstream environment work for 5 BUs cannot proceed even if SXSW board reaches 80-90% — delivery timeline becomes infrastructure-gated, not feature-gated.

6. CE Shopware (CESW)

Current state: 96% complete (639/668 stories), +25 this week (+29 week-over-week from Aug 18).

CE is program's only board where ongoing SXSW completion isn't a structural blocker (per program notes: "CE already has the platform work baked into its own board"). 29 stories outstanding. At current velocity (~25/week), completion feasible by end of August — but deployment pipeline aging suggests stories "done" in Jira aren't yet production-ready.

Deployment pipeline aging: 9 tickets sit in Deploying status (median 12 days). CESW-914 (conduit-ng: add customer_company_id filter) and CESW-915 (conduit-ng: add cache-bypass support) both at 47 days — longest-stalled CE tickets. CESW-1048/1047 (StockingLists DMI work) at 40 days each. All four are Blake Saunders-assigned and appear to be waiting on production deployment/validation rather than code changes — suggests infrastructure/deployment cadence gap, not dev velocity issue.

DMI subgraph work lands: Blake's 33 commits this week (21 in cesw repo, 4 in ecommerce-supergraph, 1 in sw-plugin-login-as-customer, 1 in sw-plugin-lists) wire CE DMI subgraph to StockingLists UI (CESW-817, CESW-818) and land 6 fixes (CESW-1654, CESW-1634, CESW-1633, CESW-1631, CESW-1652, CESW-1653). Emil Stewart's 130 commits (76 in cesw, 37 in ecommerce-supergraph) drive bulk of CE velocity this week — 45 closed tickets total per commit data.

Repository activity: 163 commits from 4 contributors (Blake 33, Emil 130, Francisco Vivas 2, Scott Kovach 22). Emil's 130-commit week is single highest contributor output in program this week. Commit messages show Auth0/JWT work (CESW-1811), bundle add-to-cart fixes (CESW-1769), consignment branch fixes (CESW-1765), rewards mapping (CESW-1700) — broad feature coverage matching board's "nearly complete" status.

Key risks: Deployment pipeline aging (4 tickets >40 days) suggests gap between "done" in Jira and "deployed to production" — if production deployment cadence doesn't accelerate, CE board completion won't translate to production readiness in time for CENA beta (week of Sep 21 per program notes).

8. ECMD Shopware (ECMDSW)

Current state: 26% complete (114/445 stories), +10 this week (+12 week-over-week from Aug 18).

Reverses prior week's collapse (+2 stories, 16 commits) with Damir Korpar's 29 commits (12 in domain-api-ecmd, 6 in ecommerce-supergraph, 6 in watsco-frontend-boilerplate, 5 in baker-headless). AHRI Details work (ECMDSW-385/386/395) lands in Active Development — these tickets were sitting in Blocked status prior week, now unblocked and progressing.

Scope still expanding: +1 net story added this week (445 total, up from 444 last week) signals backlog grooming restarted after prior week's pause. 331 stories outstanding — program's largest absolute backlog. At current velocity (~10/week), completion would take 33 weeks (mid-March 2027) — but this is misleading because ECMD is structurally gated by SXSW completion (68%, 275 stories remaining). Real question is: once SXSW unblocks ECMD, can velocity sustain or accelerate?

Repository activity: 45 commits from 5 contributors (Damir 29, Lucian Miculescu 11, Cleo Hister 2, Sebastian Poblete 2, Gabriel Guzmán 1). Damir's 29 commits this week reverse prior week's 16-commit total. Commit messages show AHRI Details work (ECMDSW-385, ECMDSW-386, ECMDSW-395), address book (ECMDSW-146), PLP category carousel (ECMDSW-19). Lucian's 11 commits show PRO Essentials product import (ECMDSW-399), is-email-available endpoint (ECMDSW-474), Package Quantity (ECMDSW-68).

Key risks: Structural SXSW dependency means ECMD's 26% completion understates real timeline — if SXSW delivers Sep 30, ECMD can't meaningfully progress until October. Board shows 331 stories outstanding but many are likely blocked on incomplete SXSW features. Sebastian/Gabriel reallocation effect from two weeks ago (45 stories, 45 commits) doesn't repeat this week — suggests reallocation was one-time backlog catchup, not sustained velocity increase.

9. Gemaire Shopware (GSHOP)

Current state: 0% complete (0/84 stories), sixth consecutive week of zero board movement.

Infrastructure blockers unchanged from prior week: GSHOP-165 (MiniCart Subtotal), GSHOP-156 (Branch Finder not setting preferred branch), GSHOP-118 (Google Maps setup) block 9 downstream test/QA tickets. Until these three root-cause fixes land, no test tickets can close, preventing any "Done" closures. Rick Oliveira (assignee on all 9 blocked test tickets) cannot proceed.

Repository activity: 10 commits from 2 contributors (Damian Bogdanowicz 8 in gem-headless, Yovany Cancio 2 in gem-headless). Damian's 8 commits close GSHOP-153 (Search fails on mobile) and GSHOP-149 (Shop for Products forbidden on mobile) — but these fixes don't unblock the 9 test tickets because the root blockers (GSHOP-165/156/118) remain open. Commit volume down from 14 last week (Girish Assudani + Damian).

Structural SXSW dependency: Per program notes, GSHOP is built on top of SXSW (68% complete) and structurally gated by it. Even if infrastructure blockers resolve, GSHOP can't progress far until SXSW delivers remaining 275 stories. Board's 84-story backlog likely includes work that depends on incomplete SXSW features — so "0%" completion isn't as alarming as it looks in isolation.

Key risks: Infrastructure blockers (GSHOP-165/156/118) now calcified for 6 weeks with no resolution path visible. If these don't resolve in next 2 weeks, Gemaire's board will remain at 0% through September, making it impossible to assess real velocity or timeline even after SXSW unblocks downstream work.

10. Baker Shopware (BSWM)

Current state: 51% complete (188/372 stories), +15 this week (+16 week-over-week from Aug 18).

Sustains third consecutive week of double-digit gains after Sebastian/Gabriel reallocation (prior weeks: +4, +15). 184 stories outstanding. At current velocity (~15/week), completion would take 12 weeks (mid-November) — but this is misleading because Baker is structurally gated by SXSW completion (68%, 275 stories remaining). Real question is same as ECMD: once SXSW unblocks Baker, can velocity sustain or accelerate?

Shopping Lists epic progresses: BSWM-431 (Shopping Lists) moves to 4/6 done — 2 stories remaining. Gabriel Guzmán's 47 Baker-specific commits (out of 144 total) drive bulk of Baker velocity this week. Card Management work (BSWM-61, BSWM-63, BSWM-65) progresses in his commits — card list, add card form, card actions all in active dev.

Repository activity: 158 commits from 6 contributors (Gabriel Guzmán 144, Cleo Hister 44, Sebastian Poblete 91, Tyler Hawkins 79, Jerrold Smith 45, Nathan Erickson 5). Gabriel's 144 commits this week is program's second-highest single contributor output (behind Pablo Romero's 239). Commit messages show Card Management work (BSWM-61/63/65), Order History domain API changes (BSWM-439), Shopping Lists (BSWM-414), Credit Cards (BSWM-61/63/65). Tyler Hawkins's 79 commits show formatFullAddress export (BSWM-440), cart item quantity work (BSWM-440).

Key risks: Structural SXSW dependency (same as ECMD) means Baker's 51% completion understates real timeline. Repository activity (158 commits) matches board velocity well (15 stories), suggesting board-vs-reality gap closed since reallocation — but 184 stories outstanding means Baker can't complete until Q1 2027 even at sustained 15/week pace if SXSW doesn't unblock sooner.

12. Homans Shopware (HMSW)

Board shows 0/0 (all 31 epics in Discovery, no stories yet). This is expected for a brand-new board added Aug 18 per program notes — epics exist but haven't been decomposed into stories yet. Jira progress isn't meaningful signal for Homans; feature parity matrix is the real progress measure.

Feature parity matrix shows 36 Done features (per data-migration and frontend sections): Customers WIP, Companies WIP, Products Done, Customer Roles WIP, Password Migration WIP. PLP Done, PDP Done, Cart Done, Checkout WIP, Account WIP, User Management WIP, Branch Done, Search Done, Credit Card Processing WIP, Company WIP, Order Queue/Place WIP, Login As Customer WIP, Lists Done, Warranty WIP, Parts List WIP, Documents Done. This is real progress — Lino Rallo's 51 commits (30 Watsco/6 Homans-specific) and Pablo Romero's 239 commits (74 Watsco/49 Homans-specific) drive Checkout/PDP/Cart work visible in feature parity but not yet tracked in HMSW Jira.

Repository activity: 89 commits attributed to Homans-specific work (Lino 6, Pablo 49, Gabriel 13, German 17, Tyler 9, Jerrold 4 from boilerplate/homans-next-frontend repos). Commit messages show Checkout work (SXSW-1264), PDP Pricing & Inventory (SXSW-1287), QuantityStepper component (SXSW-1342), Add to Cart redesign (SXSW-1343), Grid/List toggle (SXSW-1345), Price display redesign (SXSW-1346). These are shared boilerplate features that benefit Homans but aren't yet tracked in HMSW board.

Key risks: Board's 0/0 status will persist until epics are decomposed into stories — likely another 1-2 weeks based on Peirce's timeline (Peirce added Aug 18, got 15 stories Aug 19, still at 0 Done). Feature parity matrix shows real progress but isn't visible to stakeholders who only look at Jira boards — creates perception risk that Homans isn't progressing when work is actually happening.

13. Peirce Phelps Shopware (PPSW)

Board shows 0/15 (9 epics in Discovery, 15 stories total, 0 Done). Same situation as Homans — board just added Aug 18, epics in Discovery, stories not yet decomposed or worked. Feature parity matrix is real progress measure.

Feature parity matrix shows 35 Done features (per data-migration and frontend sections): Customers Done, Companies WIP, Products Done, Customer Roles WIP, Password Migration WIP. PLP Done, PDP Done, Cart Done, Checkout WIP, Account WIP, User Management WIP, Branch Done, Search Done, Credit Card Processing WIP, Company WIP, Order Queue/Place WIP, Login As Customer WIP, Lists Done, Warranty WIP, Parts List WIP, Documents WIP. Nearly identical to Homans (36 vs 35 Done features) because both share the same boilerplate codebase — Peirce's Documents WIP vs Homans's Documents Done is the only difference.

Repository activity: 81 commits attributed to Peirce-specific work (Lino 6, Pablo 49, Gabriel 13, German 18, Tyler 9 from boilerplate/peirce-frontend repos). Same commit messages as Homans (Checkout, PDP, QuantityStepper, Add to Cart, Grid/List toggle, Price display) because work is shared boilerplate. Rob Simmons's 3 commits show SXSW-1378 (Shipping Address cannot be changed at checkout on Peirce) — Peirce-specific bugfix.

Key risks: Same as Homans — board's 0/15 status will persist until epics are decomposed and worked, creating perception risk. Feature parity matrix shows real progress but isn't visible in Jira. Structural SXSW dependency (68% complete) means Peirce can't progress far even after decomposition until SXSW delivers remaining 275 stories.

Review Pipeline Aging

116 tickets in review (down from 145 last week, 139 two weeks ago). Stale >30 days drops to 8 (down from 14 last week, 10 two weeks ago). Pipeline healthier overall but oldest tickets calcifying.

Oldest stale tickets:

  • SXSW-1125 (68 days, Active Development, Chris Nitchie): Kubernetes/EKS Hosting for Domain Layer — longest-stalled ticket in program, blocks downstream environment work. No commits visible in Chris's activity this week. Infrastructure work not accelerating despite being critical path.
  • CESW-915 (47 days, Deploying, Blake Saunders): conduit-ng: add cache-bypass support to api-customer-inventory — Blake's 33 commits this week include DMI work but this ticket still awaiting production deploy.
  • CESW-914 (47 days, Deploying, Blake Saunders): conduit-ng: add customer_company_id (GUID) filter — same situation as CESW-915, awaiting production deploy.
  • CESW-1048 (40 days, Deploying, Blake Saunders): StockingLists DMI work — same pattern, awaiting production deploy.
  • CESW-1047 (40 days, Deploying, Blake Saunders): StockingListsAccess DMI work — same pattern.

Blake's 4 tickets in top-5 stale list all sit in Deploying status awaiting production deployment — not code issues, deployment cadence gap. Emil Stewart closes 30 tickets this week but Blake's 4 remain stuck despite Blake's 33 commits — suggests deployment bottleneck is organizational (who can push to production, when), not technical (code isn't ready).

Testing pipeline: 35 tickets in QA/Testing states (median 6 days). Healthier than Deploying pipeline (9 tickets, median 12 days). Most QA tickets moving through in reasonable timeframes — Priyanka Bhatkule closes 23 tickets this week per commit data.

Key risks: SXSW-1125's 68-day stall is program's single biggest risk — if EKS hosting doesn't land soon, all downstream environment work for 5 BUs stalls indefinitely. Blake's 4-ticket Deploying backlog (all >40 days) suggests CE production deployment cadence isn't keeping up with dev velocity — CE board might hit 100% "done" but not be production-ready.

Repository Activity & Team Velocity

1,482 commits from 29 contributors this week (up from 1,120 last week). Pablo Romero (239), Gabriel Guzmán (144), Emil Stewart (130), Sebastian Poblete (91), German Berselli (85), Tyler Hawkins (79) drive bulk of volume.

By team:

  • Watsco Platform (Pablo 239, Lino 51, German 85, Robert 34, Mitchell 3, Htun Htun Htet 6, Tiberio 12): 430 commits, 29% of total. Mix of SXSW core work (Pablo's SXSW-1346/1348/1359, Lino's SXSW-1287/1294, German's SXSW-1331/1343/1345) and cross-BU boilerplate (shared across Homans/Peirce/Baker).
  • Baker/ECMD (Gabriel 144, Sebastian 91, Damir 29, Tyler 79, Cleo 44, Jerrold 45, Lucian 11): 443 commits, 30% of total. Gabriel's 144 commits program's second-highest single contributor output (47 Baker-specific, rest split across ECMD/boilerplate). Sebastian's 91 commits show Order History domain API (BSWM-439), footer migration (BSWM-281), ECMD site-wide audit (ECMDSW-387).
  • Human Element (Paul 38, Rob 28, Ilir 28, Cristian 22, Adrian 16, Joshua 20): 152 commits, 10% of total. Paul's 38 commits show CardConnect/Authorize.net payment abstraction (SXSW-875/878), Rob's 28 show Product Restrictions (SXSW-1094), Ilir's 28 show Order Requirements on Checkout (SXSW-1108).
  • CE (Emil 130, Blake 33, Scott 22, Francisco 2): 187 commits, 13% of total. Emil's 130 commits program's single highest contributor output — closes 45 tickets per commit data. Blake's 33 commits wire DMI subgraph to StockingLists UI.

By layer:

  • Frontend: 659 commits (44% of total) — Pablo 223, Gabriel 113, Sebastian 48, German 85, Tyler 79, Jerrold 45 drive bulk. Boilerplate work (QuantityStepper, Add to Cart redesign, Grid/List toggle, Price display) benefits Homans/Peirce/Baker simultaneously.
  • Graph: 586 commits (40% of total) — Paul 36, Rob 24, Ilir 25, Emil 37, Blake 4, Damir 18, Lucian 5, Sebastian 43, Cleo 36 drive bulk. Domain API work (CardConnect/Authorize.net payment, Product Restrictions, Order Requirements, DMI subgraph) concentrated here.
  • Shopware: 237 commits (16% of total) — Emil 93, Blake 29, Scott 22, Girish 14, Nathan 5, Cleo 8, Lucian 6 drive bulk. Plugin work (Auth0/JWT, DMI, Punchout, System Builder) concentrated here.

Velocity vs board movement: SXSW adds +21 stories with 247 commits (11.8 commits/story) — healthy ratio. CE adds +25 stories with 163 commits (6.5 commits/story) — very healthy ratio. ECMD adds +10 stories with 45 commits (4.5 commits/story) — very healthy ratio. Baker adds +15 stories with 158 commits (10.5 commits/story) — healthy ratio. Gemaire adds 0 stories with 10 commits — infrastructure blockers prevent any board movement despite code progress.

Key risks: Infrastructure work (EKS, CI/CD) not accelerating despite being critical path — SXSW-1125 at 68 days with no visible progress. CE Deploying pipeline (4 tickets >40 days) suggests production deployment cadence isn't keeping up with dev velocity. Homans/Peirce feature parity progress (35-36 Done features each) not yet reflected in Jira boards — creates perception risk.
