Executive Summary
- SXSW posts its strongest run yet, but Core Platform Complete (2026-09-30) will be missed: +56 done (834/1088, 77%), after +46 and +52 the prior two weeks. 254 stories remain, and the Infrastructure initiative alone holds 100. At about 40 net stories/week the platform lands around early-to-mid November.
- CE's Deploying queue cleared, but production readiness hinges on today's load test: the queue is now median 0 days (max 4), against median 7 last week. CESW-2326 (CPU throttling) and CESW-2335 (autoscaling load test) are the live items. The week-of-9/28 CENA date is still unproven, and a third slip is plausible.
- Integration week delivered on the exec-summary Green calls: Cart, Checkout, PDP and PLP now read Done for Boilerplate, Homans, Peirce, ECMD, Baker and CE. The 9/22 gap is closed for six of seven BU columns. Gemaire is the exception, and Credit Card Processing is still WIP on four BUs.
- Gemaire and Baker are moving, but different constraints bind: Gemaire is at 36% (+15), held back by 17 blocked tickets and unstarted Cart, Checkout and Infrastructure epics. Baker is at 62% (+36), but scope grew +37, so remaining work did not shrink.
- ECMD stalled at +8 after a +32 and a 0: 255 stories remain, mostly Customer Portal (80 open).

Progress: 834/1088 (77%), +56 done and +16 total on the week. Over the month it is +166 done and +154 total. Per program notes, the scope growth is epic/initiative linking cleanup, not organic growth. 23 of 317 open issues remain unparented, so more may surface.
By initiative (stories):
- Complete: Planning (19/19) and Auth (11/11).
- Near done: Branch Mgmt 98%, Account Mgmt 88%, Catalog 87%, Data Migration 87%, Cart/Checkout 83%.
- Behind: Infrastructure 138/238 (58%), Integrations 103/157 (66%), Content Mgmt 15/24 (62%).
- Data Migration shows 0/4 epics closed even at 87% of stories, so epic rollup lags.
Risk: SXSW-1179 (Punchout Core JWT auth) has sat 55 days in Active Development. It feeds Punchout on CE, ECMD and Baker, and the Boilerplate Punchout column is Blocked. SXSW-1173 (In Review, 62 days) and SXSW-449 (Dev Complete, 42 days) are the oldest items. Rob Simmons merged main into the SXSW-449 branch on 9/29, so that one may finally land.
Landing soon: 25 tickets sit in Development Complete. Seven are CE Webscale staging/production tasks (SXSW-967 through SXSW-993) at 7 days, and they gate CE cutover. Robert Dumitru's credit-limit PRs (SXSW-1511, SXSW-1513) merged 9/29.
Timeline: at about 51 gross and about 40 net stories/week, the remaining 254 take 5-6+ weeks. Core Platform Complete (moved to 09-30 on 08-25) will not hold, so a formal re-baseline is needed.
6. CE Shopware (CESW)
Progress: 675/695 (97%), +15 done and +9 total. The remaining 20 are Punchout (19/27), Production Infrastructure (3/7), Data Migration Scripts (2 open), Import (1 open) and 5 unclassified.
Trend: last week's flagged risk, an aging Deploying queue, has resolved. All 13 Deploying tickets are 0-4 days old (median 0, p90 3), so tickets are cycling through to release. In Code Review, 6 tickets are Under Code Review (max 6 days), and In QA has 4 (median 6, max 21, CESW-970).
Risk:
- The CENA go-live moved to the week of 9/28 for two reasons: load testing and an ops-resource gap. Load testing is happening today. Blake and Emil pushed a burst of CESW-2326 fixes 9/28-9/29: CPU limit 500m to 1000m, memory to 1Gi, right-sized HPAs and a higher router timeout. The chart for CE prod (
helm-deployment-ce-prod) merged. - The Pre-Go-Live Checklist (CESW-2299) and Performance Optimization (CESW-2286) are open. The environment table still reads "production env provisioned, CE not yet cut over."
- Seven Blocked tickets are aging (CESW-1916 at 32 days, CESW-1283 and CESW-985 at 12).
- Watch the punchout stack (Scott's CESW-2195/2196/2235/2186 in Deploying, CESW-2149 in QA).
CE is largely decoupled from ongoing SXSW work. The one exception is the SXSW-989 to SXSW-993 Webscale production tickets, which have been in Development Complete for a week.
8. ECMD Shopware (ECMDSW)
Progress: 211/466 (45%), +8 done and 0 scope change. Monthly it is +81 done and +18 total. The last four weeks ran +41, +32, 0, +8, so this is a step down from earlier momentum.
Reallocation check: the Baker/ECMD team has been in place about 9 weeks, well past the 3-week test window. Monthly completions (+81) and visible commits (Damir 101 across repos) are now consistent. The board-vs-reality gap has closed. The remaining issue is throughput, not visibility.
Pipeline: 8 tickets are in Code Review. Proposals (ECMDSW-213/214/220/225) has been in review 5 days, and Saved Cart, Share Cart and Recipient View (ECMDSW-493/494/495) are fresh. Active Development has only 4 tickets, so the next pull should be Customer Portal.
Gaps: Customer Portal is 10/90, Launch Parity 0/7, Content Mgmt 0/9, Post-Shopware 0/12, Cash Account Application 0/9. Feature parity lists 114 Not Started against 58 Done, including Card Connect, Avatax and Staging/Production environments (staging Not Started, paused).
SXSW dependency: partly gated. Punchout (ECMDSW-33, blocked 19 days) traces to SXSW-1179. Content Management tracks SXSW's 62% initiative. Cart and account features are otherwise independent of SXSW.
9. Gemaire Shopware (GSHOP)
Progress: 41/115 (36%), +15 done and +4 total. Monthly it is +41 done, from 0% at 9/1. Velocity is 12-15/week for three weeks, so the remaining 74 stories project about 6-7 weeks if scope holds.
Epics:
- Done: 5.1 Header (8/8).
- Partial: 5.2 Search (2/6), 5.3 Branch Finder (1/4), 5.4 Minicart (1/5), Arrow Graph (28/39).
- Not started: 5.0 Sign-in (0/3), Cart and Checkout (0/1 each), Infrastructure (0/8), Core Features (0/8), Next.js/UI (0/3).
- Another 21 stories are unclassified.
Blockers: 17 tickets are BLOCKED. GSHOP-118 (Google MapID setup) holds 5.3 tests at 53 days, and GSHOP-144 (sign-in restores prior session) holds 5.0 at 55 days. GSHOP-165, GSHOP-164 and GSHOP-156 sit with Damian. GSHOP-139, GSHOP-136 and GSHOP-123 have been in QA 55 days. Fourteen tickets are in QA and nine in Code Review/Merge, so throughput exists if the blockers clear.
Repos: Yovany (34 commits) and Damian (10) are on gem-headless. Nikolay (9) plus Mikalai (21, mapped to CE) are shipping Gemaire subgraphs (GSHOP-229/230 merged 9/29), which suggests CE capacity is flowing here. Chris Nitchie's Helm work (SXSW-815) is the SXSW dependency for staging, and staging is WIP. The frontend parity matrix is all Not Started for Gemaire, which matches unstarted Cart/Checkout.
10. Baker Shopware (BSWM)
Progress: 263/422 (62%), +36 done and +37 total, so remaining work is flat at about 159. Monthly it is +58 done and +43 total, roughly +3.75 net stories/week burned. If scope does not freeze, Baker will not converge.
Epics:
- Done: Pricing (11/11), Order History (6/6), Pay Invoice (3/3), Boilerplate Integration (3/3), Infrastructure (1/1), Brands (2/2).
- Near done: Order Status 22/25, Header/Footer 40/43, Baker Headless App 27/29.
- Not started: StockPro (0/20), Order Approvals (0/9), AHRI (0/9), Content Mgmt (0/6), Product Compare (0/6), Punchout (0/5), Saved Carts and Proposals (0/2 each).
Risk: feature parity shows 41 rows as "No Ticket / Gap" (Live Chat, PRO roles/permissions and others). Turning those into tickets will add more scope. Data migration is Behind on Lists, Roles and Images, and staging is Not Started (paused).
Pipeline: only BSWM-411 and BSWM-392 (promo codes) are visible in QA, both at 0 days. The visible queue is thin against +36 done. This week the team was Tyler (41 commits, BSWM-193 quote location), Sebastian (28, BSWM-249/356/357 and config tasks), Cleo (12), Nick (8, BSWM-478) and Jerrold (2, BSWM-480).
SXSW dependency: Baker's Integrations (2/10), Content Mgmt and Punchout mirror SXSW's lagging initiatives. Most other Baker epics are BU-specific and not gated.
12. Homans Shopware (HMSW)
Jira: 0/0, 30 epics, all in Discovery. This was expected at creation on 08-18. Six weeks on with no stories, the useful question is where the work is being tracked. Homans-related tickets sit on SXSW (SXSW-1484, SXSW-879, SXSW-1031), and about 97 commits landed in homans-next-frontend, so decomposition on HMSW may not be needed.
Feature parity (the real signal): Done 63, Testing 12, In Progress 21, Not Started 52, N/A 41, No Ticket/Gap 2. That is about 42% Done of 150 applicable rows, or about 50% counting Testing.
- Gaps: Staging and Production environments, Order Templates/Shopping Lists data import, Salesforce, Rudderstack, Live Chat, Mobile Add to Cart, Customer/Account Registration, PDP badges and messages.
- Frontend matrix: Order Approval, DMI and Rudderstack are NYS, and Credit Card Processing, Order Queue and AHRI are WIP.
- Data migration: Customers, Companies, Products and Passwords are Done, but Lists, Roles and Images are Behind.
- Environment: Staging WIP, Production NYS, paused.
SXSW dependency: strong. Homans rides the shared boilerplate, and SXSW-879 (Authorize.net CIM, Active Development) and SXSW-1484 (0 stock at branches, In Review) are direct gates.
13. Peirce Phelps Shopware (PPSW)
Jira: 0/17. The board now holds 9 discovery epics and 17 stories (Authentication & SSO 6, Company & Account 3, Checkout 3, PLP 2, Integrations, Frontend Utilities and Pricing 1 each). Three are in flight: PPSW-25 (Submit Quote, In Review 8 days), and PPSW-26/27 (PO Validation, Active Development, PPSW-27 unassigned).
Feature parity: Done 63, Testing 10, In Progress 21, Not Started 56, N/A 40, No Ticket/Gap 1. That is about 42% Done of 151 applicable rows. Gaps: Staging and Production (Not Started, paused, SXSW-430), P21 Supersedes, Card Connect, Rudderstack, Registration, PDP badges/messages and Top Filters. The frontend matrix mirrors Homans, with Order Approval and DMI NYS.
Progress on the shared layer: Artem closed SXSW-1366 and SXSW-1363 (Submit Quote schema and business logic). SXSW-1364 (domain resolver) has been in review 13 days and SXSW-1365 (Peirce frontend) 3 days, and both gate PPSW-25. Data migration CMS Content is WIP.
SXSW dependency: high. PPSW's Jira work is downstream of the SXSW Submit Quote chain.
Review Pipeline Aging
Total in review: 115 tickets. The stale count is 8, down from 10 last week.
| Status | Count | Median | Max |
|---|---|---|---|
| Development Complete | 25 | 7d | 42d |
| Active Development | 21 | 4d | 55d |
| QA | 16 | 6d | 55d |
| In Review | 13 | 4d | 62d |
| Deploying | 13 | 0d | 4d |
| Code Review / Merge | 9 | 4d | 11d |
| Code Review | 8 | 5d | 5d |
| Under Code Review | 6 | 3d | 6d |
| In QA | 4 | 6d | 21d |
Stale tickets:
- SXSW-1173: 62 days in review with Paul, and a candidate to close or reassign.
- SXSW-1179: 55 days, the Punchout Core stall above.
- GSHOP-123/136/139: 55 days in QA, all for Nikolay.
- SXSW-449, SXSW-1362 and SXSW-1402: in Development Complete for 32-42 days.
Bottleneck: Development Complete is the fattest queue. Ilir Spaho alone holds six tickets there, 7-32 days old (SXSW-1402, 1495, 1422, 1401, 1538, 1535), and Chris Nitchie holds seven CE infra tickets at 7 days. These need a merge/verify owner rather than more development.
Trend: the Deploying spike is resolved, and stale tickets are down 20%.
Repository Activity & Team Velocity
Volume: about 983 commits this week. Frontend commits are inflated because boilerplate syncs land in peirce-frontend, homans-next-frontend and baker-headless, so the same change counts up to four times. Ecommerce-supergraph is the cleanest signal, at about 200 commits.
Top contributors:
- Adrian Pescar: 142 commits, and 24 tickets closed on Company Users, Linked Accounts, Roles and Account Information.
- Pablo Romero: 106.
- Damir Korpar: 101.
- Gabriel Guzmán: 78.
- CE team: Emil 67, Blake 65, Scott 36. Scott closed 41 tickets, mostly code-review sub-tasks, which pad CE's done count.
- Others: German 58, Tyler 41, Yovany 34.
By BU:
- CE: about 170 commits, largely on the supergraph, Shopware plugins and the cesw repo, matching the load-test and hardening work.
- Gemaire: about 60 commits on gem-headless and the supergraph, matching the +15 done.
- Baker: Tyler and Sebastian's work is visible, but baker-shopware sees only about 9 commits, so Baker's Shopware backend is thin against its remaining scope.
- Homans and Peirce: about 97 and about 60+ frontend commits respectively, real work with no Jira story count.
- ECMD: the highest per-board commit density, yet only +8 done, so ticket movement lags commit volume. Much of the work is inside larger Code Review items.
Zero-commit contributors with ticket activity: Rick Oliveira (12 closed, QA), Brendan Falkowski and Luis Undurraga (CE frontend/QA), and Priyanka and Tony (CE QA). That is expected for QA roles.
Concentration risk: Adrian, Pablo, Damir and Gabriel produce about 43% of commits. Gabriel's shift to Baker/ECMD has not visibly reduced frontend output.
