1. Shopware Platform - SXSW Initiatives

Current State: 596/927 stories complete (64%), +7 done / +18 scope since July 22

Week-over-Week: Velocity plummets to 1 story/day (7 in 7 days) from prior 2.6, slowest burn rate in 8 weeks. Scope inflation continues at +18 net, suggesting discovery is outpacing execution. Initiative breakdown shows mixed signals: Infrastructure (44% → remains stuck), Auth (97% stories), Catalog (70%), Cart/Checkout (61%), but 9 of 11 initiatives still in "blue" status.

Repository Activity: Only 44 commits to peirce-shopware (down from ~60+ in prior weeks), distributed across Adrian (11), Rob (9), Paul (4), Josh (2), Htun (5). Minimal coordination across initiatives — no visible orchestration of the platform layer.

Risks:

Stasis: Board frozen for third consecutive week. Repository shows only 97 commits this week (down from ~150 in prior weeks), primarily Mitchell (17), rdumitru (21), Robert (10), Joshua (5). Work appears concentrated on SupplySync unification and Baker/ECMD scope alignment rather than story completion.

Context: DOMAIN-376 (ErpAccount collision fix) and DOMAIN-410 (SupplySync merge) PRs merged this week suggest backend refactoring work not reflected in board movement. Gap between repository activity and Jira tracking indicates either incomplete story decomposition or execution happening outside the board.


4. Arrow - Frontend / Open Components

Current State: 462/521 complete (89%), +19 done / -7 scope since July 22

Positive Signal: Rare scope reduction (-7) alongside solid completions (+19) suggests cleanup and convergence. Repository shows 233 commits from Gabriel, 95 from Lino, 65 from German — sustained velocity across checkout, shopping lists, branch filters.

Current State: 90/106 complete (85%), no movement since July 22

Stasis: Frozen for third week. Only 9 commits to infrastructure-related repos. "Homans to ARROW + Shopware" epic shows 10/13 complete but stuck — likely blocked on SXSW-487/485/488 CI/CD issues noted in environment tables.


11. Arrow UI (ARROWUI)

Current State: 13/50 stories complete (26%), new board appeared fully-formed this week

Analysis: Board materialized with no prior history. Current velocity: 13 completions in first recorded week, suggesting either rapid delivery or reclassification from ARROW board. Repository activity shows work on Homans customization (Pablo: 80 commits, Gabriel: 55), branch filters (Lino), checkout updates (Gabriel).

Uncertainty: Unclear if this represents net-new scope or migration from ARROW Frontend board (note the -7 scope reduction there). Needs clarification on:

  • Origin of the 50 stories (new vs reclassified)
  • Why split into separate board now
  • How to baseline velocity for projections

Pipeline: 7 epics listed, mix of Homans-specific work (Warranty, Wingman), E2E testing, and bug fixes. All epics show "light" status except "Homans to ARROW + Shopware" (blue, 10/13) and "Frontend Bug Fixes" (blue, 3/8).


6. CE Shopware (CESW)

Current State: 454/674 complete (67%), completely flat since July 22 (+0 done, +0 scope)

Stasis: After weeks of violent board churn (+80, +46 completions), CESW flatlines. Repository shows 73 commits from Emil (system builder, similar products, login-as-customer), 59 from Blake (DMI subgraph, docebo integration, punchout), 31 from Scott (punchout, order approval). Real work visible but not closing Jira stories.

Discrepancy: 163 commits of production code merged but zero story movement suggests:

  • Work happening outside sprint boundaries (tech debt, refactoring)
  • Stories too large to close within week
  • Tracking discipline breakdown

Pipeline: 148 Open, 30 Under Code Review, 14 Blocked, 19 Deploying — review pipeline healthy but Open backlog growing. Emil's 23 Jira tickets this week all related to customer import, mobile integration, lists — substantive features not yet reflected in board.


7. Domain API (W1DA)

Current State: 127/195 complete (65%), no movement since July 22

Stasis: Frozen for 8th consecutive day. Repository shows only 17 commits (Mitchell: 17), all related to SupplySync merge and Baker scope alignment. No story closures despite active repository work.

Context: Prior analysis noted "Field-reconciliation pass against Conduit" (CESW-1080) and customer-api subgraph work — appears to be in execution but not landing as story completions.


8. ECMD Shopware (ECMDSW)

Current State: 35/349 complete (10%), no movement since July 22

Scope Explosion: Board grew from 64 → 323 → 349 stories over 3 weeks, now 10× the original size. Only 20 commits this week (Lucian: 20) focused on environment setup and customer contract work. Board composition: 290 Backlog, 16 Ready for Dev, 1 Active Dev, 1 Blocked — suggests massive story decomposition event happened but execution hasn't started.

Projection: At zero velocity and 314 stories remaining, board is effectively indefinite. Needs immediate re-scoping or resource injection.


9. Gemaire Shopware (GSHOP)

Current State: 0/31 complete (0%), no movement since July 16

Frozen: 12 days with zero progress. Only 5 commits this week (Damian: 5) on Scene7 viewer component. Board shows 66 "IN QUEUE", 6 "BLOCKED", 6 "In Progress" — but no tickets moving to Done.

Blockers: GSHOP-100 (Customer Cards Data) blocking GSHOP-96 for 19 days, GSHOP-108 (Arrow Graph BOM) blocking GSHOP-86 for 5 days. Both require Mike D'Ottavio (non-contributor this week) and Nikolay Prudnikov (3 commits).


10. Baker Shopware (BSWM)

Current State: 34/239 complete (14%), no movement since July 22

Inverse Pattern Continues: Board grew from 32 → 234 → 239 over 3 weeks but only 67 commits this week (Tyler: 67, all frontend customization work). Gap between board size and commit volume indicates either aggressive story breakdown without corresponding execution, or work happening in parallel repos not counted.

Repository: Only 5 commits to baker-shopware (Cleo: 5), all quote plugin updates. Real frontend work in baker-headless (67 commits) but disconnected from Shopware board tracking.


Review Pipeline Aging

Breakthrough: Stale ticket count drops from 13 to 2 (85% reduction), with max age falling from 106 to 71 days. Major tickets closed this week:
