Appearance
Executive Summary
- Shopware Platform advancing slowly: Only 2 stories completed in the past week (254/704, up from 252/683), but 93 items now in review could unlock significant progress if they land
- Arrow Development stalled: Zero progress across all three Arrow workstreams (Graph, Frontend, Infrastructure) — all metrics unchanged from May 12th despite 67 commits to supergraph and 15 to frontend repos
- Critical CI/CD blocker paralyzing 6 of 7 BUs: Tickets SXSW-484 through SXSW-489 blocking environment setup for all BUs except Gemaire; no visible progress on resolution
- Data migration not started: All 7 BUs show "NYS" (Not Yet Started) across all migration categories — this represents a major upcoming risk area
- Repository activity disconnected from ticket movement: High commit volume (67 supergraph, 15 frontend) but zero reflected progress in tracked epics suggests work is happening outside the migration scope or tickets aren't being updated
1. Shopware Platform - SXSW Initiatives
Current Status: 254/704 stories complete (36%)
Week-over-week movement shows minimal progress:
- May 12: 252/683 stories
- May 19: 254/704 stories
- Net: +2 stories completed, +21 stories added (scope expansion)
Pipeline Analysis:
- 93 items in review (up from previous snapshots) — largest potential unlock
- 34 items marked "Development Complete"
- Only 13 items in "Active Development" — concerningly low for a project this size
- 16 blocked items need immediate attention
Critical Blockers:
- SXSW-86 (Domain Schema Design) blocking 3 downstream items, assigned to Paul Briscoe
- SXSW-91 (Testing - Customer and Company) unassigned and blocking 2 items
- SXSW-87 (Frontend UI Design) unassigned and blocking 1 item
Risk Assessment: The low number of items in active development (13) versus items waiting in review (93) suggests either a review bottleneck or developers are waiting on blockers. The scope expansion of +21 stories in one week is concerning if not planned.
2. Shopware BU Environments
Status: All 7 BUs have Local and Ordin environments complete, but all are marked "Paused"
This is unchanged from previous weeks. All BUs stuck at the same point:
- ✅ Local: Done
- ✅ Ordin: Done
- ❌ Staging: NYS
- ❌ Production: NYS
Action Required: Need clarity on why all environment work is paused and what conditions must be met to resume. This pause is preventing downstream testing and integration work.
3. Arrow - Domain API / Graph
Current Status: 51/63 stories complete (81%)
No movement since May 11 — completely stalled for 8+ days despite repository activity showing:
- 67 commits in the past 7 days to ecommerce-supergraph
- 9 unique authors contributing
- 156 active branches
Work in Progress:
- Inventory - Data: 3/4 done
- Quotes - Data: 2/5 done (42%)
- Inventory: 1/3 done
- CX-to-Domain Migration: 20/21 done (95% — should be closable)
Critical Gap: Repository shows active work on W1DA-190, W1DA-210, W1DA-215, CESW-154, W1STORE-1095, and W1STORE-1085 — none of these tickets appear in the ARROW epic tracking. This suggests either:
- Work is happening outside migration scope
- Tickets aren't properly labeled/linked to epics
- Ticket status updates are lagging actual development
Action Required: Reconcile repository activity with ticket tracking. The CX-to-Domain Migration at 20/21 should be pushed over the finish line.
4. Arrow - Frontend / Open Components
Current Status: 376/426 stories complete (88%)
Zero movement since May 11 — stalled for 8+ days despite:
- 15 commits to peirce-frontend repository
- 4 unique authors (Pablo D. Romero, Gabriel Guzmán, German)
- Recent work on ARROW-2436 (monorepo restructure), ARROW-2424 (Next.js security upgrade), ARROW-2352/2351/2353 (shopping list OCs)
Nearly Complete Items (should be prioritized to close):
- Categories - Frontend: 15/15 done
- OC - Shopping Lists: 69/71 done (97%)
- OC - Warranty Look Up: 20/23 done (87%)
- Open Components: 70/73 done (96%)
- Checkout Credit Card: 5/6 done (83%)
Risk: With 88% overall completion, the last 12% typically contains the hardest integration work. The stall is concerning.
5. Arrow - Infrastructure / Cross-cutting
Current Status: 78/101 stories complete (77%)
Zero movement since May 11 — stalled alongside other Arrow workstreams.
Active Work:
- Demo Environment Bugs: 23/28 done (82%)
- Gemaire Support: 4/6 done
- Performance Tuning: 12/18 done (67%)
Blocked:
- Homans to ARROW + Shopware: 0/8 — not started and no ticket activity
4a/4b. Arrow Magento & Shopware Environments
Critical Blocker Affecting 6 of 7 BUs:
Magento Environments (4a): All 7 BUs have Local done and Ordin WIP. Gemaire ahead with Staging done.
Shopware Environments (4b): Major blocker present:
- 6 BUs blocked by CI/CD issues (SXSW-484 through SXSW-489)
- Only Gemaire (SXSW-418) in "Active Development" status
- All blocked tickets assigned to Chris Nitchie
- All 7 BUs stuck at Local/Ordin WIP stage
Impact: Without CI/CD pipeline, BUs cannot progress to Staging environments, blocking:
- Integration testing
- Data migration validation
- UAT preparation
- Go-live readiness
Action Required: SXSW-484 through SXSW-489 should be the organization's top priority. These 6 tickets represent a single point of failure for the entire migration.
5. BU Frontend Development
Peirce Phelps: Most advanced — 7/8 features done, only Account in WIP Gemaire: All 8 features in WIP — active across the board Carrier Enterprise: All 8 features in WIP Others (Homans, ECMD, Baker, LATAM): Not yet started
Repository Activity: 15 commits to peirce-frontend align with Peirce Phelps and Gemaire progress, though ticket statuses don't reflect this work.
6. Data Migration
Status: Not started for any BU across all categories
Every BU shows "NYS" for:
- Customers, Companies, Products, Orders, CMS Content, Lists
Blocker Tickets: 7 unassigned export tickets (SXSW-923 through SXSW-929) for customer data exports are marked as blocked with no linked blockers.
Risk: Data migration is typically on the critical path for go-live. With zero progress and no clear start date, this could become the long pole if not addressed soon.
7. Go-Live Readiness
All 7 BUs show "NYS" across all readiness categories (Shopware, Arrow Graph, Frontend, Data Migration).
This is expected given current progress levels, but indicates no BU is close to production readiness.
Pipeline & Hygiene Issues
ARROW Project:
- 292 unlabeled issues that "may contain migration work"
- 249 issues in "Open" state (no active work)
- Only 7 "In Progress" — extremely low for project this size
SXSW Project:
- 11 issues with no parent epic (need assignment)
- 251 issues
